The Mission

I joined Holafly with the goal of completely revamping the mobile team. What started as an audit quickly turned into an execution role where we set the basics correctly.

My first decision was bold: stop any new development. We needed to build a solid foundation for the team and the app before moving forward. For me, that meant creating an environment where developers can actually develop.

Key Actions & Improvements

✅ Streamlined Workflow

We cut out the overhead of complex Scrum ceremonies and time tracking, moving to a simple, effective Kanban system. This empowered the team to focus on what matters: Shipping great features.

✅ Predictable Release Train

We established a predictable, bi-weekly release train process. Together with a solid CI/CD pipeline, it means we’re constantly delivering value to our users without the last-minute stress.

✅ Experimentation & Monitoring

We rolled out A/B testing and feature flags, allowing us to experiment and learn faster. We also implemented robust crash and performance monitoring to tackle stability issues proactively.

The Results

The result of all that hard work? Our users noticed.

  • Google Play Store Rating: Increased from below 3.5 to an incredible 4.6 stars! ⭐
  • Team Growth: Created a new internal team from the ground up, hiring four phenomenal senior engineers (three of them are official Flutter Google Developer Experts!).
  • Recruitment Strategy: All hires were made through networks and referrals, without headhunters, agencies, or spending a cent on ads.

Future Outlook

We are now focused on scalability:

  • Re-architecting the app into a modular monorepo using Melos.
  • Building our own internal UI kit and reusable packages to ensure consistency and speed up development across new apps and platforms.
